The Math Most SMEs Get Wrong

Ask any Singapore business owner what a referral is worth, and they'll usually give you one number: the value of that one sale. A tuition centre owner might say a referred student is worth $2,400 a year. A clinic owner might say a referred patient is worth $300 per visit.

That number is real, but it's incomplete. It only counts the first generation of the referral. It ignores what happens next: that referred customer telling their own friends, and those friends telling theirs.

What Compounding Actually Looks Like

Say a coach signs one new client through a referral. That client loves the program and refers two more people within the year. Each of those two refers one more. That single original referral has now produced five clients, not one.

Most business owners never track this. Their referral dashboard, if they have one, stops at "who referred whom" for the first hop. The second and third hops disappear into the noise of "organic" or "word of mouth", both of which get quietly credited to nothing at all.

Why This Matters for Budget Decisions

If you only count first-generation value, you'll underprice your referral rewards. A $50 reward feels expensive against a $300 sale. It feels cheap against a $1,500 chain of five sales.

  • Track referral activity for 12 months, not 30 days. Second and third generation referrals rarely happen in the first month. They show up three, six, even nine months after the original sale, once the customer has had time to become a genuine fan.
  • Calculate a chain value, not a single value. Take your average customer value and multiply by the average number of people a happy customer brings in over a year, including indirect ones. That's your real per-referral number.

A Simple Example

A home cleaning service in Singapore tracked this for six months. One customer referred a friend. That friend referred a neighbour. The neighbour referred a colleague.

The owner had budgeted a $20 reward per direct referral. When she saw the chain was worth $2,100 in bookings over six months, she raised the reward to $40 and added a small bonus for referrers whose referrals went on to refer someone else.

Bookings from referrals rose by close to a third the following quarter. The change wasn't a new marketing channel. It was recognising money that was already there.

Tracking one level of referral is hard enough with spreadsheets and honesty-system reward requests. Tracking two or three levels manually is close to impossible without a system built for it.
